Sam Altman sounds ‘code red’ as Google’s Gemini 3 intensifies AI race

Sam Altman has reportedly issued an internal “code red” memo at OpenAI, urging the company to focus urgently on improving ChatGPT in response to rising competition, especially from Google’s recently launched Gemini 3. Gemini 3, which went live on November 18, 2025, is integrated across Google’s ecosystem, including Search, Gmail, Maps, Android, and Workspace, giving it a structural advantage that could sway users even though ChatGPT currently holds roughly 70% of the AI assistant market. In the memo, Altman reportedly acknowledged that Google’s AI progress could “create some temporary economic headwinds for our company,” but added that OpenAI is “catching up fast,” signaling confidence that ChatGPT could remain competitive if it doubles down on core improvements.

The memo directs OpenAI teams to prioritize enhancements to ChatGPT’s core user experience, focusing on speed, reliability, personalization, and broader question-answering capabilities. Other planned initiatives, including ad integration, AI-powered shopping and health agents, and the personal assistant project ChatGPT Pulse, have been temporarily delayed to focus resources on the core product. Altman reportedly emphasized that the company has “more work to do” on user-facing features and is concentrating on the “day‑to‑day experience” of ChatGPT, including improvements in image generation, reducing model refusals, and optimizing overall system performance.

Analysts note that Google’s ecosystem “gravity” and brand credibility give Gemini 3 unique leverage. Even if ChatGPT remains technically stronger in some areas, users may gravitate toward AI that is seamlessly embedded in their daily tools. OpenAI’s strategy, reflected in Altman’s statements, prioritizes product quality and long-term competitiveness over immediate monetization, ensuring ChatGPT retains its leadership amid a rapidly evolving AI landscape.

Following the “code red” directive, OpenAI is expected to strengthen ChatGPT’s core functionality, accelerate development of advanced reasoning and multimodal features, and optimize the user experience with faster responses, more reliable outputs, enhanced image generation, and better personalization. Monitoring competitors closely, especially Google, will remain a key part of OpenAI’s strategy. Delaying ads and other monetization initiatives allows the company to concentrate resources on reinforcing ChatGPT’s dominance in the AI assistant market.
